Este proyecto de grado tiene como propósito estructurar el área de proyectos de C&B Arquitectos S.A.S., una empresa colombiana con más de 24 años de trayectoria en el sector de Arquitectura, Ingeniería y Construcción (AIC). A pesar de su experiencia en el desarrollo de proyectos residenciales, industriales y comerciales, la organización enfrenta deficiencias operativas como la falta de estandarización de procesos, ambigüedad en los roles, carencia de herramientas tecnológicas y una alta rotación del personal. Para abordar esta problemática, se realizó un diagnóstico profundo de la situación actual del área de proyectos, utilizando instrumentos como encuestas, entrevistas y revisión documental. A partir del análisis de brechas y el mapeo de procesos, se desarrolló un manual de procedimientos estructurado bajo los lineamientos de la norma ISO 9001:2015 y las buenas prácticas del PMBOK®. Este manual incluye la caracterización de los procesos existentes, la definición clara de roles y responsabilidades, diagramas de flujo, lineamientos para el seguimiento de actividades y una matriz de indicadores SMART para el control de desempeño. El proyecto busca optimizar el flujo de trabajo, reducir los reprocesos y mejorar la eficiencia operativa, contribuyendo a un clima organizacional más saludable y a una mayor competitividad. Este ejercicio no solo fortalece la estructura interna de C&B Arquitectos, sino que también sienta las bases para una gestión profesionalizada de los proyectos futuros, alineada con estándares internacionales y capaz de adaptarse a los desafíos de un entorno dinámico y competitivo. |

Despite its strong track record in residential, industrial, and commercial projects, the company faces operational challenges such as lack of process standardization, unclear roles, limited use of technological tools, and high staff turnover. To address these issues, a comprehensive diagnosis was conducted through surveys, interviews, and document reviews. Based on gap analysis and process mapping, a procedures manual was designed following ISO 9001:2015 standards and PMBOK® best practices. This manual includes detailed process characterization, defined responsibilities, workflow diagrams, activity tracking guidelines, and a SMART performance indicator matrix. The project aims to optimize workflows, minimize rework, and enhance operational efficiency, while also improving the organizational climate and boosting competitiveness.
