In some warehouses, the dispatch area is often one of the busiest zones, as it is a mandatory passage point for several processes. Consequently, any obstruction in this area can directly impact operational efficiency. The analyzed warehouse had a bottleneck in the dispatch area, worsened by high demand from in-transit orders arriving from other cities for temporary processing and shipment to their final destinations. This situation further aggravated congestion in the dispatch area, where the in-transit orders were temporarily stored, causing excessive processing times. Additionally, delivery deadlines were frequently missed, resulting in contractual penalties. The main objective of the project was to resolve this structural issue by implementing alternatives to improve inventory flow, optimize capacity, and reduce operational times. After evaluating options, the chosen solution was to add an additional level to the rack closest to the dispatch area, creating a fourth shelf to establish an exclusive zone for in-transit inventory. The methodology included diagnosing the problem, time analyses, and designing solutions. The solution had a significant impact: the average time that boxes obstructed the dispatch area decreased from nearly 3 days to 97 minutes, processing times improved by 20%, and contractual penalties were eliminated.orking conditions. Por esto, si se genera una obstrucción, afectaría directamente la eficiencia operativa y la rotación del inventario. La bodega analizada en Barranquilla, presentaba un cuello de botella en dicha zona, agravado por una alta demanda de los pedidos en tránsito, que son aquellos que vienen desde otras sedes del país e ingresan temporalmente a la bodega para ser gestionados, consolidados y despachados a su destino definitivo. Como este inventario era ubicado en el área de despacho, creaba congestión, generando tiempos excesivos en los procesos y esto traía la necesidad de hacer horas extras; adicionalmente, en ocasiones se incumplían los tiempos de entregas, por ende, se penalizaban los contratos. El objetivo principal del proyecto fue arreglar el problema estructural implementando alternativas para mejorar el flujo y reducir los tiempos operativos. Tras evaluar diferentes opciones, se decidió ampliar a una altura adicional al el rack más cercano al área de despacho, añadiendo un cuarto entrepaño, con el fin de habilitar crear una zona exclusiva para el inventario en tránsito. La metodología abordó el diagnóstico del problema, análisis de tiempos y diseño de soluciones. La solución demostró un buen impacto: el tiempo promedio que duraba cada caja obstruyendo disminuyó de casi tres 3 días a 97 minutos, los tiempos de procesamiento mejoraron en un 20% y no hubo penalizaciones. Para temas de seguridad, se evaluaron riesgos y medidas de prevención para velar la seguridad de los operarios.
